Why Most AI Agent Briefs Fail Before the First Response
Companies that struggle to hire good AI agent builders often have a writing problem, not a talent problem.
A typical failing brief looks like: "We need an AI agent to automate our workflow. Budget flexible. Looking for experienced developers."
This brief will attract three types of responses: offshore shops quoting $2K for something that will never work, generalist developers pretending to have agent experience they don't have, and nobody worth hiring.
A strong brief attracts the opposite: builders who immediately understand your problem, can see how they'd solve it, and respond with specific, credible proposals.
Here's exactly what goes into a brief that gets the latter.
The 7-Part AI Agent Project Brief
1. What the agent actually does (in one sentence)
Before anything else, write one sentence that describes the agent's core job. This sounds easy. Most people can't do it without thinking hard.
Bad: "We need an AI agent for our sales process."
Good: "We need an agent that monitors our CRM daily, identifies deals that have gone silent for 7+ days, drafts a personalized follow-up email for each, and queues it for sales rep approval before sending."
If you can't write the one-sentence version, you're not ready to hire. Spend 30 minutes getting there — it will save you weeks.
2. The trigger and the outcome
Every agent has a trigger (what starts it) and an outcome (what done looks like). Be specific about both.
Trigger: What kicks off the agent? A schedule (every morning at 7am), an event (user submits a form), a threshold (inventory drops below 50 units), or a human action (rep clicks "generate brief")?
Outcome: What does "success" look like? A Slack message sent, a document created, a database row updated, a human-reviewed output queued? Define it concretely.
3. The tools and systems the agent needs to touch
List every system the agent will need to read from or write to. Be honest about what you have vs. what you assume exists.
Examples:
- CRM: HubSpot (we have API access)
- Email: Gmail via Google Workspace (OAuth2, we've done this before)
- Database: Postgres on Supabase (we can provide read-only credentials)
- Slack: Outbound messages to #sales-alerts (we have a bot token)
Builders use this list to assess technical scope in 60 seconds. Missing it means 5 back-and-forth emails before anyone can estimate.
4. Human-in-the-loop requirements
Does the agent run fully autonomously, or does a human need to review/approve at any step? This is one of the most important — and most overlooked — design decisions in agent systems.
Be explicit:
- "Fully autonomous — agent takes action without human review"
- "Human approval required before any external action (email sent, record updated)"
- "Human review on exceptions only (agent flags anomalies for human decision)"
Builders who see "fully autonomous" know they need to build in stricter guardrails. Builders who see "human-in-the-loop at approval step" know to design a review interface. Either is fine — ambiguity is not.
5. Volume and frequency
How often does this agent run, and at what scale?
- "Runs once a day, processes ~50 records"
- "Triggered ~200 times/day, each run processes 1 record"
- "Real-time, triggered by webhook, expected ~500 events/hour at peak"
This determines infrastructure requirements, token costs, and latency constraints. A builder who sees "500 events/hour real-time" is thinking about different architecture than one who sees "50 records once a day."
6. Your internal technical context
What does your stack look like? What does your team know?
- "We're a Python shop. All internal tools are Python. Prefer the agent to be in Python."
- "We're all-in on Google Cloud. Would prefer solutions that stay in GCP."
- "We have no in-house ML or AI experience — this builder will need to document everything for us to maintain."
The last point matters especially. If you can't maintain what gets built, you'll be rehiring in 6 months. Good builders calibrate documentation and code complexity based on the team that inherits it.
7. What done looks like (acceptance criteria)
Write 3–5 acceptance criteria. These are the specific conditions under which you will sign off on the project as complete.
Examples:
- Agent runs on schedule without manual intervention for 5 consecutive business days
- Edge cases (missing CRM data, API errors) are handled gracefully with Slack alerts, not silent failures
- All actions taken are logged to the Postgres audit table with timestamp and actor
- Deployment docs are complete enough that our engineer can restart or redeploy without builder involvement
Acceptance criteria protect both sides. You know what you're getting. The builder knows when they're done.

What to Expect When You Get It Right
A well-written brief changes the quality of responses immediately. Builders who are serious about their work will respond with specific references to your requirements, ask targeted clarifying questions (not generic "tell me more"), and give you a realistic scoping estimate within 24–48 hours.
If a builder responds to a detailed, specific brief with a generic proposal that doesn't reference your actual requirements — that tells you something important.
