Why the Brief Is the Most Important Document in Any Agent Project
Most AI agent projects fail for one of three reasons:
- Wrong builder for the job
- Unclear scope that expands mid-engagement
- No shared definition of "working correctly"
All three are preventable. And all three are addressed by a good project brief written before you talk to a single builder candidate.
The brief is a forcing function. Writing it forces you to clarify what you actually need, what success looks like, what data the agent has access to, and where the edges of the project are. When you send a well-written brief to a builder, you get better proposals, faster starts, and more accurate cost estimates. When you send a vague one, you get vague deliverables.

The Complete Project Brief Template
Section 1: Problem Statement
What to write: 3–5 sentences describing the business problem this agent solves. Not what you want to build — what problem it fixes.
Why it matters: Builders who understand the business context make better architecture decisions. The problem statement also anchors scope — if a proposed feature doesn't connect back to the problem, it's probably out of scope.
Example (bad):
"We want to build an AI agent that does sales outreach."
Example (good):
"Our sales team spends 3 hours per day manually researching prospects before sending outreach emails. Each rep researches 10–15 companies per day, pulling information from LinkedIn, company websites, and news. This reduces the time available for actual selling and the research quality is inconsistent across reps. We need an automated pipeline that ingests a company name and outputs a structured 1-page research summary in under 5 minutes."
Section 2: Agent Description
What to write: A clear, functional description of what the agent does. Focus on inputs, steps, and outputs.
Format that works:
- Trigger: What starts the agent?
- Inputs: What data does it receive?
- Steps: What does it do (high level)?
- Outputs: What does it produce?
- Destination: Where does the output go?
Example:
- Trigger: A new company name is added to our Salesforce CRM as a prospect
- Inputs: Company name, domain, and any available Salesforce contact fields
- Steps: (1) Search company website and LinkedIn for firmographic data; (2) Search recent news for funding, product launches, leadership changes; (3) Check job postings for signals of team growth or tech stack; (4) Synthesize into a structured summary
- Outputs: A JSON object with fields: company_overview, recent_news (last 90 days), tech_stack_signals, growth_signals, suggested_outreach_angle
- Destination: Posted back to Salesforce as a note on the account record; also available via internal dashboard
Section 3: Success Criteria
What to write: The specific, measurable criteria that determine whether the agent is working correctly. This becomes the acceptance criteria in the contract.
Why it matters: "Working" means nothing. "Produces a summary with all required fields 95% of the time, in under 4 minutes, with verified factual accuracy on company name, domain, and funding amount" means something.
Format:
- List each criterion with a measurable threshold
- Specify how it will be measured (manual review, automated test, log audit)
- Separate "must pass" from "nice to have"
Example:
Must Pass:
- Task completion rate: ≥ 90% of company names return a complete summary (all required fields populated)
- Latency: ≤ 5 minutes per company (P95)
- Accuracy: Company name, domain, and funding amount correct ≥ 95% on a 20-company test set
- No hallucination on explicit factual fields (company name, domain, funding amount, CEO name)
Target (not blocking):
- Outreach angle field rated "useful" by at least 3/5 reps on first review
- Latency ≤ 3 minutes (P50)
Section 4: Data Access and Integrations
What to write: Every data source, API, or system the agent needs to read from or write to. Include what access you can provide and when.
Why it matters: Integration work is where timelines blow up. A builder who finds out on Day 3 that the internal API they need requires a 2-week procurement process is now blocked. Surface all of this upfront.
What to include for each integration:
- System name
- What the agent needs from it (read / write / both)
- What access you can provide (API key, OAuth, database credentials, etc.)
- Known constraints (rate limits, data freshness, access approval process)
Example:

Section 5: Tech Stack Preferences
What to write: Your preferences (or constraints) on language, framework, deployment environment, and existing tooling. If you don't have strong preferences, say so.
Why it matters: A builder who proposes Python + LangGraph when your entire stack is TypeScript creates a maintenance problem post-delivery. Even if you don't care about framework, you care about deployment environment and language.
What to specify:
- Language preference (Python / TypeScript / other)
- Framework (LangGraph / CrewAI / ADK / no preference)
- Deployment environment (where will this run? Lambda, Cloud Run, internal server, Vercel, etc.)
- Existing tech that must integrate (Salesforce, Slack, Postgres, etc.)
- LLM provider preference (OpenAI / Anthropic / Gemini / no preference / cost-sensitive)
- Observability preference (LangSmith / Langfuse / internal logging)
Example:
- Language: Python preferred (matches our data team's stack), TypeScript acceptable
- Framework: No strong preference — builder's recommendation welcome based on scope
- Deployment: AWS Lambda or ECS — we're AWS-native
- LLM: OpenAI GPT-4o preferred; we have an existing enterprise agreement
- Observability: LangSmith if using LangChain/LangGraph; otherwise open to recommendation
- Database: Postgres on RDS — available for state storage if needed
Section 6: Out of Scope
What to write: A list of things this project explicitly does NOT include. This prevents scope creep and aligns expectations before work starts.
Common out-of-scope items to consider:
- Fine-tuning or training models
- Frontend UI (if you have an existing one or don't need one)
- Non-agent infrastructure (e.g., building the Salesforce integration from scratch when one already exists)
- Ongoing operation and monitoring after delivery
- Support for specific edge cases you know won't occur
Example:
- Fine-tuning any model on proprietary data
- Building a new frontend — the internal dashboard is an existing Next.js app the builder will write to via API
- Creating the Salesforce Connected App — this already exists
- Processing companies outside the US (out of scope for v1)
- Handling companies with no public web presence
Section 7: Timeline and Budget
What to write: When you need this done (hard deadline or preferred timeline) and your budget range. Both matter for matching you to the right builder.
On budget: Be honest about your range. "Budget flexible" gives builders no anchor. A specific range helps a builder tell you upfront whether the scope is achievable within it — which saves everyone time.
Example:
- Target start: Within 2 weeks of matching
- Target delivery: 6–8 weeks from start (by end of May 2026)
- Hard deadline: None, but we have a sales QBR in late June where we'd like to demo this
- Budget range: $15,000–$30,000 fixed scope; open to time-and-materials with a cap
- Ongoing: We expect to want light maintenance and improvements after delivery; open to a retainer
Section 8: Team and Context
What to write: Who's on your side of the engagement, what they can provide, and any relevant company context.
Why it matters: A builder working with a technical CTO is different from a builder working with a non-technical ops manager. The level of technical oversight, decision-making speed, and access provisioning all depend on who's on your team.
What to include:
- Who is the day-to-day point of contact?
- Who approves decisions (same person or separate)?
- Is there internal technical oversight (engineering lead, CTO)?
- What is your team's technical comfort level with the stack being built?
- Any company context relevant to the project (stage, industry, compliance requirements)?
Example:
- Day-to-day contact: Sarah Chen, Head of Sales Ops — available async on Slack, weekly sync
- Technical oversight: James Park, VP Engineering — available for architecture review and approvals, not day-to-day
- Decision speed: We can approve milestones within 2 business days
- Context: Series B SaaS, 80-person company, healthcare-adjacent but not a covered entity under HIPAA. Our team is technical but not AI-native — we'll rely on the builder for stack decisions.
Section 9: Evaluation and Test Cases
What to write: 5–10 specific example inputs with expected outputs. These become the acceptance test set and the foundation for ongoing evaluation.
Why it matters: Test cases force you to think about what "correct" looks like before the build starts. They also give the builder a concrete target to work toward — not a vague standard to guess at.
Format:
- Input: the exact data the agent would receive
- Expected output: what the agent should produce (can be a format spec, not a specific answer)
- Pass/fail criteria: what makes this test case pass?
Example (abbreviated):
Test Case 1:
- Input: { company_name: "Stripe", domain: "stripe.com" }
- Expected output: All required fields populated; recent_news includes at least 2 items from the last 90 days; tech_stack_signals includes relevant developer tooling
- Pass criteria: All fields present, no hallucinated URLs or facts on company name/domain/CEO
Test Case 2:
- Input: { company_name: "Acme Corp", domain: "acme-corp-hypothetical.xyz" }
- Expected output: Agent handles low-data company gracefully; fields populated where possible, explicit "insufficient data" on fields that can't be reliably populated
- Pass criteria: Does not hallucinate data for unknown company; returns partial result with error flags, not a failure
Common Mistakes in Project Briefs
1. Describing the solution instead of the problem "Build an agent that does X" is a solution spec. "We have problem Y and it costs us Z per month" is a problem spec. Lead with the problem. The best builders will sometimes propose a better solution than what you described.
2. Omitting success criteria "It should work well" is not a criterion. If you can't describe what "working correctly" looks like in measurable terms, you're not ready to brief a builder yet. Figure this out first.
3. Underspecifying data access "We'll figure out the integrations as we go" is how projects slip 4 weeks. Know what access you can provide on Day 1 and what requires approval. Block nothing that you control.
4. Leaving budget out Leaving budget unstated forces builders to either guess (and underbid or overbid) or spend time scoping something that may be outside your range. A budget range is a filter — it gets you aligned proposals faster.
5. Writing a 20-page spec for a 2-week project Over-specification creates scope rigidity. If the project is small, a 1–2 page brief is better than a 15-page document that the builder has to read before they know if they're even interested.
